Recovering a stalled transformation programme
An illustrative engagement in which we stabilised a delayed digital transformation programme, reset governance and restored delivery confidence.
Engagement detail
01The challenge
A multi-year transformation programme had slipped behind schedule, with unclear ownership, inconsistent reporting and growing concern among senior sponsors.
Several interdependent projects were competing for the same people and suppliers, and benefits had not been defined or tracked.
Staff were uncertain about what the changes meant for them, and early adoption of new systems was low.
02Our approach
We carried out a rapid health check of scope, plans, budget, risks and governance, and agreed a recovery plan with the programme board.
We mobilised a Programme Director, PMO Lead and Change Lead, reset governance and introduced consistent portfolio reporting and benefits tracking.
We built a stakeholder engagement and training plan using ADKAR, then transferred PMO tools and practices to the client’s team at handover.
03Results
- Programme returned to an agreed baseline within [X] weeks
- [X]% of milestones delivered to the revised plan
- Benefits profile defined and tracked against [X] measures
- User adoption increased to [X]% within [X] months of go-live
